Exologística automates its PoD without touching its TMS

Exologística —part of Grupo ITL— is a leading logistics integrator operating in Argentina, Brazil and Uruguay. It covers the full chain: sourcing, warehousing, distribution centre operations, transport, national distribution and In House logistics operations, with more than 300,000 m² of warehouse space in strategic locations and its own TMS and WMS technology platform.

In its 3PL operation, Exologística manages distribution for dozens of consumer goods, retail and e-commerce accounts. And every delivery ends with the same document: a signed Proof of Delivery confirming that the goods arrived on time and in good order. That document closes the cycle —and triggers invoicing—. Processed by hand, it was also what held it back.

The challenge: removing the bottleneck and speeding up the process

Tens of thousands of PoDs arrive every month. Before the project, four people were dedicated to opening them, reading them, transcribing the data and entering it into the system. Meticulous, repetitive work that, by sheer volume, was impossible to speed up without adding more hands.

The cost was not only in the hours. Every day a PoD waited in the queue was another day of invoicing on hold and another customer without confirmation that their goods had been delivered. The last link in the chain —the least visible one— set the pace for the entire operation.

The integration: phased, account by account

Introducing AI into a critical flow is not a matter of flipping a switch. Exologística asked to move forward in phases —and for good reason: every account has its own specifics. Formats, stamps, signatures and fields change from one customer to the next. The rollout was designed so the AI mastered each case before taking on its full volume, and that is exactly how it was completed: account by account, until it covered the entire operation.

The technical fit was deliberately unobtrusive: OCR-Genius has read-only access to an SFTP directory where Exologística drops the PoDs, extracts the data and returns it via API to be integrated directly into their TMS. No software rollouts, no migrations, no rebuilding of the existing flow.

Every Proof of Delivery follows the same path:

  1. Origin — The signed PoD is dropped into an SFTP directory, with read-only access.
  2. Processing — OCR-Genius extracts and validates the fields of each document.
  3. Delivery — The data is returned structured via API, ready to integrate.
  4. Destination — Exologística's TMS records the confirmed delivery and the invoicing cycle starts.

The new workflow processes more than 97% of Exologística's PoDs automatically, supported by three pieces:

  • Supervision by exception — Each document moves along with its status (queued, processing, completed or under review). The work shifted from entering data by hand to handling exceptions only.
  • Field-by-field extraction — The AI interprets and extracts every field (sender, consignee, amounts, references), accounting for the specifics of each account.
  • Data ready to integrate — Line items are returned structured and exportable, so the information updates the TMS without manual transcription.

The result: from manual control to supervising exceptions only

Today, a single person supervises the whole process from one dashboard, with progress visible in real time: what has been processed, what is queued and what needs attention. The team moved from transcribing data to managing exceptions.

The downstream effect is what counts. Customers get earlier confirmation that their goods arrived on time and in good order, and Exologística shortened its invoicing cycle by more than 5 days. With the rollout complete, the operation frees up more than 200 hours of work per month —time reinvested in the business.

After the rollout: from easing a task to gaining a competitive advantage

The rollout was completed in phases, account by account, until it covered the entire operation: today Exologística processes more than 30,000 PoDs per month with OCR-Genius. What began as a way to ease a manual task became something more structural: the ability to grow in volume without growing headcount, and to give every customer confirmation of their delivery almost the moment it happens.

The last document in the chain stopped being the one that slows things down. Now it is the one that confirms.
